In-Store Pickup & Fulfillment Automation with Dynamic QR Codes

How Shopify merchants can use dynamic QR codes to automate in-store pickup, fulfillment, and physical-to-digital workflows.

About QR Codes

What are QR codes

A QR (Quick Response) code is a two-dimensional barcode that can be scanned using a smartphone, POS device, or barcode scanner. Unlike traditional 1D barcodes, QR codes can store significantly more information and can be read from different orientations.

Most businesses use QR codes as a simple way to send someone to a URL e.g. scan the code, open a webpage, and that's it.

But a QR code doesn't have to represent a webpage. It can represent an action.

This distinction is important when QR codes are used in retail and eCommerce, where a scan can become the starting point for an automated workflow.

Dynamic QR Codes

Rethinking the QR Code

QR codes are traditionally viewed merely as static redirects to URLs or landing pages. However in modern eCommerce, QR codes can be used as event triggers and can play an important role in delivery management, post-purchase actions and more.

Merchants often perceive QR codes as a 'nice-to-have' feature and one of the major concerns is that a QR code that is printed physically on a BOX can do one thing only and in time it can become obsolete quickly or exhaust it's goals.

Physical & In-Store Workflows (Retail & Operations)

When we built Evolved QR codes for Shopify, our goal was to move beyond standard QR generators that do nothing more than output basic product links.

We decided to explore what QR codes can actually achieve and bring actual value to Shopify merchants. Here are the main concepts that we implemented, I will elaborate on each one later in the article.

How Evolved QR Codes Works

  • First and foremost, we implemented dynamic QR codes.

Each QR code is assigned a unique, permanent identifier at creation. Because the physical code links to a persistent ID, we can dynamically change its backend action or destination URL at any time. A QR code printed on packaging today can execute entirely different workflows months or years down the line without ever needing to be reprinted.

  • Bridging physical retail touches with automated backend logic saves operational labor, reduces human error, and creates zero-friction customer experiences.

Instead of acting as a static bookmark, scanning a code passes context (like order state, customer identity, or location) directly into backend logic. This bridges physical retail touchpoints with automated workflows - reducing operational labor, eliminating human error, and delivering a zero-friction merchant and customer experience

This is one of the major pain points that we wanted to solve - to save actual time while processing In-Store Pickups, Fulfillments and Post-Purchase actions. If you run a local store and provide In-Store pickups, surely you can ask every customer for their order ID, email and so on, then you can search the order while customer waits in front of you, mark the order and Delivered and physically give the purchased goods to the customers. This can take a minute or 2 and initialy it doesn't seem much of a hurdle BUT if you do this 50 times a day it can quickly become cumbersome or prone to errors. (it's rougly ~ 1.5 hours from your day)

Here is how Evolved QR codes comes into play

With the app you can generate an In-Store Pickup QR code and send it to the customer over email from the app directly with the click of a button. Customers can then appear in your store and just show you the QR code on their phone. You can then scan this code with your own phone or POS terminal (Shopify POS is supported by default) and that's it! Order is found automatically, fulfilled and marked as delivered instantly, it will happen in 1 second, reducing manual steps and eliminating the need for staff to manually search for and update the order, no manual actions required. Customer will automatically receive email confirmation as well before they even leave the store.

  • Elevated Security & Accidental Scanning protection

Immediate action upon scanning isn't always desirable especially when a QR code triggers an operational workflow. To prevent accidental triggers or unauthorized access, every QR code generated by Evolved QR Codes can be secured with a PIN or configured to require a secondary verification scan before executing the workflow.

  • Evolved QR Codes turns a physical scan into a Shopify Flow trigger

Instead of inventing the wheel and developing whole features from scratch, we decided to integrate the app with Shopify Flow.

Shopify Flow is Shopify’s native visual workflow automation platform. It is free and available to all Shopify merchants, it allows you to automate repetitive tasks across entire store and connect tech stack without writing code.

While Shopify Flow excels at executing backend logic, it historically relied on digital online events (like checkout submissions or web form fills). Evolved QR Codes bridges the gap between physical retail actions and digital Flow triggers.

By acting as a custom Flow Trigger provider, Evolved QR Codes turns every physical scan - whether on a box, packing slip, receipt, or shelf tag into an instantly actionable event inside Shopify Flow.

  • Shopify POS / Mobile POS support

This capability was critical. A huge number of retail merchants rely on Shopify POS, but standard POS setups and traditional 1D hardware scanners are designed strictly for basic product barcodes, not complex 2D QR codes.

When installed, Evolved QR Codes integrates directly into the Shopify POS interface by adding a custom Smart Grid tile. Staff can tap this tile to activate the POS camera or scanner, immediately unlocking the app’s dynamic workflows such as instant order lookup, in-store pickup validation, and post-purchase triggers directly within the POS register. Staff don't need to leave Shopify POS, open another application, or use a separate QR-scanning workflow. The Evolved QR Codes scanner can be launched directly from the Shopify POS Smart Grid.

  • Email Notifications

While QR codes are typically designed for physical print, an In-Store Pickup QR code needs to live digitally on the customer’s phone, ready to present at checkout. Evolved QR Codes handles this automatically out of the box—generating the unique QR code and embedding it directly into automated customer email notifications.

  • Complete Event Log

QR code performance and the value generated by QR-driven workflows should be measurable. A QR code should not be a black box where a merchant prints a code and never knows what happens after it is scanned.

Evolved QR Codes maintains a complete event log that records every scan and the action associated with it. This creates a traceable history of how QR codes are being used and what happened as a result of each interaction.

Depending on the workflow, this can provide visibility into events such as:

When a QR code was scanned
    Which QR code was scanned
Which workflow or action was triggered
    Whether the action completed successfully
The order, product, or other resource associated with the event
The time and context of the interaction

This information can be particularly valuable for operational workflows. For example, a merchant can see how often pickup QR codes are being used, when they are being scanned, and whether the associated fulfillment actions were successfully completed.

This changes the role of the QR code from a simple printed asset into a measurable operational channel. Merchants can see not only that a QR code exists, but how it is being used and what happens when customers or staff interact with it.

For physical retail, this creates an important feedback loop:

Print → Scan → Trigger action → Record event → Measure → Optimize

The physical QR code may remain unchanged, while its usage and performance can be monitored over time.

Conclusion

QR codes don't have to be the endpoint of an interaction. They can be the starting point.

The important shift is from thinking of a QR code as a printed URL to thinking of it as a persistent physical identifier that can trigger digital workflows.

For Shopify merchants, this creates a connection between the physical store and the digital backend - allowing actions that previously required staff to search, verify, click and update records manually to become automated workflows.

That's the idea behind Evolved QR Codes.
